I have mums that are too large and would like to separate them. How and when do I do this to avoid damaging the roots?

Chrysanthemums are best moved in the spring, just as new sprouts develop. At that time you can dig the entire root mass and divide the root mass into many smaller divisions. As long as each division has a green sprout and some roots attached, each division will grow into a new plant.
