Responding because this is an emergency, and nobody else has commented yet ... I don't think there's much to do here. Maybe take a loss and try again when the time is right. You can always try rooting a cutting. The site of the cut has to be well above any signs of rot; the cutting has to go into new soil, ideally with more rock in it. But I don't think that's likely to give a good outcome given how the mother plant is apparently struggling.
