Thanks Shirlee, we had rains but the past year it has been worst and never seen any root damage. The clump was so big that I could never imagine a shock like this. We had some light freezing nothing too bad but it was the first year after many that we got below 0°C.
I saw many small white insects or larvae I'm thinking they were feeding on rot... I put both the plants in pots with a good potting mix. One fan is detaching from the crown. I'm attaching some pictures to show the roots. The "biggest" fan still has some good roots, some new tiny roots growing.
