Desperately looking for advice 😭
My aloe vera is looking extremely unwell and I can't understand why. It has suddenly been developing these dark mushy patches and getting very soft whereas some leaves have gone really hard brownish/greyish with a weird texture and curling inwards. Googling it says might be under or over watered which isnt very helpful. I let the soil get bone dry inbeween waterings, it lives in moderate/high sunlight and has been repotted into cacti soil a few months ago. Could this be root rot? The pot has rocks at the bottom and drainage holes, unsure what to do i dont want to agitate it any more 😩

How wet is the soil down near the roots?
If you have drainage holes, why did you add rocks? Rocks at the bottom do not help with drainage, it actually can create a perched water table.

@Calif_Sue it was my partner's grandmother who suggested doing that as she has a THRIVING aloe with drainage holes and rocks so just took her advice on that. Thanks very much I didn't know about the perched water table, will be repotting without the rocks!
